The Most Undervalued Role in Civil Engineering:

The Commercial Lead

Project Managers, Engineers, Planners — these are rightly seen as essential to any infrastructure project. They build the product. Without one of them, a job might take longer or cost more — but it would still get built.

But what about the Commercial Lead?

Surely the job could still be built without one… right?

Here’s the reality:

A Commercial Lead ensures the project can actually be delivered within the available budget — whether at inception, midway, or even a month before completion.

They:
• Challenge the cost of design changes
• Evaluate and mitigate risks
• Scrutinise supply chain prices
• Manage upstream and downstream payments
• Oversee upstream and down stream contract admin
• Commercial reporting
• Control the flow of cost, cash and value

If the true cost exceeds the budget, it’s the Commercial Lead who tells the client or contractor:
❌ “You shouldn’t start this job — not unless the funding changes.”

No matter how strong your operational team is, a project without effective commercial leadership is vulnerable — to budget overruns, delayed payments, contractual disputes, and damaged relationships.

This isn’t a “marmite” post.

The Commercial Lead isn’t more important than the rest of the team — but without them, you’re often building on financial quicksand.

Have you worked on a project where commercial input came too late?

This is exactly what I help clients avoid. If you’re planning a complex infrastructure job – let’s talk.
